Name the decision
What must leadership decide? Who owns the outcome? What happens financially if nothing changes? A project without an accountable decision is not ready for software.
Establish the baseline
Measure the current workflow, delays, errors, rework, labor, revenue leakage, cash timing, risk, adoption, and system ownership. Assumptions stay labelled as assumptions.
Compare interventions
Process change, configuration, integration, focused extension, and custom build are compared on value, cost, risk, reversibility, and ongoing ownership.
Bound the first phase
One primary outcome, explicit exclusions, written acceptance criteria, named users, migration and training plans, technical guardrails, instrumentation, and a kill condition.
Deliver into client control
Code, infrastructure, documentation, and accounts remain under client control. Changes are reproducible where practical, and critical operations have owners and recovery paths.
Prove adoption and value
Review results at 30, 60, and 90 days. A feature does not become permanent merely because it shipped.
